From quarterly firefighting to a readiness gate the COE owns.
A mid-market employer on Workday HCM — roughly 1,400 W-2s across multiple states — had a regression test cycle that consumed three days of tester effort each quarter, ran a triage huddle that often slipped, and produced a readiness note the morning of the cutover. The Workbench Methodology, end to end, changed the shape of the cycle: agents draft, humans sign off, the carry-over sits below the threshold, and the COE gates the release on its own terms. Numbers are illustrative, the engagement shape is the point.

The story
Baseline, intervention, outcome, in that order.
- 01
Operational baseline
A multi-state employer (≈1,400 W-2s) running on Workday HCM. The quarterly HCM release cycle took four testers, roughly three days of cycle execution each, a triage huddle that regularly ran long, and a COE readiness note that too often landed the morning of the cutover. Defect carry-over sat at or above the agreed threshold more often than not, and the release heroes were the people who had to stay late.
- 02
Intervention
We ran the $99 Process Interview & Workbook on the regression test cycle — suite build, cycle run, triage huddle, COE readiness sign-off — so the trigger, the ordered steps, the decision branches, and the outputs were captured in one document. The AI Solution Roadmap ranked the bottlenecks and produced execution plans for three of them: test-case authoring from release notes, defect classification and routing, and readiness-note drafting. The Werkbench Implementation engagement delivered an agent scaffold inside the employer’s environment — the team runs the same map we captured together.
- 03
Measurable outcome
Cycle time dropped from roughly three days of tester effort to about six hours of human review per cycle — agents draft, humans sign off. Defect carry-over has been below the threshold on the last three releases. The COE readiness note now lands before the cutover window, not the morning of. Numbers are illustrative, the engagement shape is the point.

Engagement
This was the full Workbench Methodology end to end: the free AI Clarity Session framed the engagement, the $99 Process Interview & Workbook captured the regression cycle, the AI Solution Roadmap ranked the bottlenecks, the Implementation engagement shipped the agent scaffold, and the Ongoing AI Support retainer covers the next quarterly cycle. Frequently asked
Before you ask for a session.
- 01
Is this a real customer?
The engagement shape is real. The numbers are illustrative and the company is anonymised — the repo does not document a specific Werkbench customer, and we do not invent one. The point of the case study is to show the methodology in operation, not to claim an exact reference account.
- 02
How long did the engagement take?
The full arc — Clarity Session, Process Interview & Workbook, AI Solution Roadmap, and Implementation — typically runs four to eight weeks for a build of this size. The Ongoing AI Support retainer then covers each quarterly cycle. We do not commit to a date without first scoping the workbook and the roadmap.
- 03
Does the agent replace our testers?
No. The agents draft, classify, and route — humans sign off. Cycle time drops because the work that is mechanical is now mechanical, and the testers spend their hours on the judgement calls, the high-risk cases, and the cross-team escalations. Headcount on the cycle goes down only if the team has already decided to go down that path; we do not recommend that decision.
- 04
Can we start without the workbook?
Yes — start at the free AI Clarity Session. The workbook is the next step if the situation is well-defined enough to scope in one document; the session is the right door if it is not. Both lead into the roadmap and the implementation; neither is a precondition on us talking.
